Growth plan for Gratsi, 8 Oct 2026

Scale spend. Hold CAC.

Gratsi already has proof: 1517 reviews on the Wine Sampler Kit and a box that stays fresh for 30 days. The plan turns that into creator videos and fast ad tests, scaling spend while holding a target CAC of $24. Budget to allocate: $100,000, Proposed.

01 The number

One number to protect: a $24 CAC on a $50 box

The number to protect is a target CAC of $24. It starts from a $50 order, a 40% margin and one repeat order, which gives a $40.00 ceiling. I guard at 0.6 of that ceiling, $24.00. Every test, creator and landing page is judged against it.

Protect

Target CAC: $24 on a first purchase

Ceiling = average order × margin × (1 + repeat orders): $50 × 40% × (1 + 1) = $40.00. Guard line = 0.6 × $40.00 = $24.00. Across the ranges: $13.13 to $168.75.

Three moves

  1. Kill losers early: one variable per test, weekly reads, and no more spend on ads that miss the guard line.
  2. Add creators two a week, up to 10 live by week six, so the hook library keeps refilling.
  3. Send each ad to a landing page matched to the box, bundle or subscription it sells.

02 Variety

Each ad carries one reason to buy the $50 box

Each concept has to carry one reason to buy and one proof: zero sugar, a box that stays fresh after opening, free shipping, or a bundle from $34/box. The sampler kit's reviews and the 21+ serving facts line decide what an ad may say.

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.

03 Disturbances

Free shipping and a 10-hour change window are real risks

Risks with likelihood, impact, owner and gate
DisturbanceLikelihoodImpactOwnerGate (proposed)
Meta limits alcohol ads, and every ad must carry the 21+ serving facts lineMedHighBothZero disapproved ads in the first review round, or the claims sheet is rewritten before more spend
Delivery takes 4-7 business days and late-Friday orders ship Monday, which can hurt first reviewsMedMedYour teamDelivery tickets tracked weekly; creative that omits the 4-7 day window is paused if they rise
Creators say more about the wine than Gratsi's own wording, health claims includedMedHighMeEvery video checked against the claims sheet before posting; any off-claim video pulled the same day
Subscription and repeat orders are not tracked, so CAC looks better or worse than it isHighHighYour teamEvent tracking spec signed off by your team before the first test budget goes live
Hit rate is below the guess, so winners arrive slower than the volume table showsMedMedMeBy day 30 at least one concept holds the $24 guard line, or the hook library is rebuilt
Savings stack: up to 32% on bundles plus 10% off subscriptions can muddy offers and testsMedMedBothEach landing page shows one offer; any test that mixes two offers is stopped
Repeat orders arrive slower than one, so payback runs longer than the ceiling assumesMedHighBothNo scale step once CAC passes $45, where the box never pays back

Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.

04 The ceiling

The ceiling is $40.00; we guard at $24.00

Unit economics lines
LineValueStatus
Average order$50 (range $25.00–$125.00)Assumption Range from the site product prices (Published); the midpoint is a guess
Gross margin40% (range 35–45%)Assumption Replace in week one
Repeat orders after the first1 (range 0.5–2)Assumption Replace with cohort data in week one
Margin per customer, all orders$40.00Calculated Average order × margin × (1 + repeat orders)
Guard line for CAC$24.00Calculated 0.6 × the margin per customer

The math, with the assumed lines

Ceiling = average order × margin × (1 + repeat orders): $50 × 40% × (1 + 1) = $40.00. Guard line = 0.6 × $40.00 = $24.00. Across the ranges: $13.13 to $168.75.

Range across the assumptions: $13 to $169.

The $50 order, the 40% margin and one repeat order are guesses. Ceiling $40.00, guard line $24.00. Week one replaces them with Gratsi's real order value, margin and repeat orders.

The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.

05 Test ramp

Six weeks of tests cost $24,000 before we scale

Six weeks, all Proposed. Weeks one and two: 12 ads at $250 each, $3,000 a week. Weeks three and four: 12–20 ads, $4,000. Weeks five and six: 20 ads, $5,000. Total $24,000 of tests; losers are killed early and winners earn the next week's budget.

  2. $6,000Wk 2
  3. $10,000Wk 3
  4. $14,000Wk 4
  5. $19,000Wk 5
  6. $24,000Wk 6

The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.

Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.

06 Volume

Red, White and Rosé give us 80 concepts to test

More concepts mean more chances at a winner. At 20 concepts the guess is 2 winners and $18,000 added a month; at 80 concepts, 8 winners and $72,000. Hit rate and spend per winner are both guesses.

Concepts, hit rate and added spend
Concepts tested / monthHit rate (assumed)New winners / monthSpend each winner holds (assumed)Added spend at target CAC
2010%2$300 / day$18,000 / month
4010%4$300 / day$36,000 / month
6010%6$300 / day$54,000 / month
8010%8$300 / day$72,000 / month

The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.

The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.

All Proposed against the $100,000 budget; the split moves toward scaling winners once two concepts hold the $24 guard line.

The math. 45% × $100,000 = $45,000; 25% × $100,000 = $25,000; 20% × $100,000 = $20,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.

This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.

08 Channels

Meta first; other channels open only when Meta holds $24

Channels and opening conditions
ChannelOpen when (proposed)Why wait
MetaDay one: creator videos of pours and dinner tables run here as adsPaid social takes the creator videos and the test budget, and it is where the $24 guard line is read.
TikTokWhen a Meta winner holds the $24 guard line for a full weekPour and table videos suit the feed; same creators, new cut of the same hook.
Creator referral linksOnce creators are live and the claims sheet is signedGratsi already pays 10% commission with a 30 Day Click Referral window, so links are ready to use.
Google SearchWhen the wedding calculator has its own landing pageGratsi already has a wedding calculator and a quote offer for people planning quantities.
Restaurant receipt offerAfter Meta holds the guard line and tracking can read receiptsGratsi already gives $5 back for a glass at a bar or restaurant; creators can point to it.

A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.

09 Payback

At $45 CAC the $50 box never pays back: we stop

Payback is the real constraint. At a CAC of $10 the first order repays it with $30.00 left. At $25 it repays after repeat orders, $15.00 left. At $45 it never does, −$5.00 left, and at $55, −$15.00. Past that line I stop spending.

Margin left per customer, order by order (assumed midpoint, before CAC)
  1. $20.00Order 1
  2. $40.00Order 2

Cumulative margin per customer, order by order, before CAC: $20.00, $40.00.

CAC scenarios and payback
CAC (scenario)First-order marginYear-one marginLeft after CACPayback
$10$20.00$40.00$30.00First order
$25$20.00$40.00$15.00After repeat orders
$45$20.00$40.00−$5.00Never: stop
$55$20.00$40.00−$15.00Never: stop

The math. CAC $10: $40.00 − $10 = $30.00 left; pays back: First order; CAC $25: $40.00 − $25 = $15.00 left; pays back: After repeat orders; CAC $45: $40.00 − $45 = −$5.00 left; pays back: Never: stop; CAC $55: $40.00 − $55 = −$15.00 left; pays back: Never: stop.

Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.

10 Scope

Scope: ads, creators and landing pages for gratsi.com

Covers

  • Meta creative and testing for Gratsi's Red, White and Rosé boxes
  • Creator recruiting, briefs and payment for the first ten creators
  • Landing pages for bundles, subscriptions and the wedding calculator
  • Daily CAC, weekly learnings and monthly cohort payback reports

Doesn’t

  • Event tracking build: I spec it, your team implements it
  • Wine production, shipping and fulfilment
  • Legal review of alcohol claims by state
  • Retail and in-store referral operations

What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.

Gates, written before spend, so stopping isn’t a negotiation.

Gates at days 14, 30, 60, 90
DayKeep going if (proposed)Stop or change if
Day 14Tracking reads orders and subscriptions, and at least two creators are live with videos postedTracking still misses subscription orders
Day 30At least one concept holds the $24 guard line and creators are live as plannedEvery concept sits above $45 CAC after $14,000 of tests
Day 60Blended CAC is at or under $24 with spend rising and 10 creators liveCAC stays above $40.00 for two weeks in a row
Day 90CAC holds at $24 while spend scales, and cohort payback lands inside repeat ordersCohort payback never arrives at a CAC above $45

Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
